See Your Whole Business at Once

The 525 Framework
by Arnold Shields

The Framework

I.

One decision.
Every number moves.

A price change moves your sales, your conversion, your margin and your cash all at once, in different directions. Growth lifts the profit and drains the bank account in the same month. A cost cut can fatten this quarter and hollow out next year.

You already know this. What you've never had is a way to see it all at the same time.

II.

Eight hundred businesses.
One playbook.
Wildly different outcomes.

Over a decade, Arnold Shields’ accounting practice acted for around eight hundred Amazon and e-commerce businesses. Most had done the same courses and were running the same playbook on the same platform, often in the same categories, at the same time.

They should have clustered around similar results. They didn't. Some built businesses that changed their lives. Some broke sales records in the same quarter they ran out of money.

The training, the capital and the talent were never the variable. What separated them was whether the owner could see what a decision actually did.

III.

What changes when
you can see it

Find the one number holding your business back, and stop spending effort on the ones that aren't.

Trace what a price rise, a discount or a growth push does to every part of the business before you commit.

Read your true margin, not the flattering version your P&L prints.

See a cash squeeze months out, while you still have options and leverage.

Know what your business is worth to a buyer, and why two identical businesses sell for very different prices.

Build a business that runs without you. It turns out to be the same one a buyer pays a premium for.

Five. Two. Five.

5 Multipliers

Leads, Conversion Rate, Average Dollar Sale, Contribution Margin, Valuation Multiplier. The numbers that drive profit and value.

2 Fundamentals

Cash flow and risk. The difference between a profitable decision
and a survivable one.

5 Building Blocks

Time, Innovation, Measurement, Education, Systems. How a right decision becomes a real outcome.

One decision discipline ties it together, and the whole dashboard runs in fifteen minutes a month. Complete enough to have no fatal silences. Simple enough to hold in your head when the decision is in front of you.

Who It’s For

For the owner who makes the calls.

Owners of small and medium businesses in any industry: trades, professional services, retail, e-commerce, manufacturing. The framework was learned on Amazon and tested everywhere else.

The final chapter follows David, who runs a commercial landscaping business in Sydney, through eighteen months of using it. No clever tactic, no dramatic pivot. Ordinary decisions made a better way, all compounding in the same direction. He finished working fewer hours, not more.

The Author

The accountant who opened his own Amazon store.

About ten years ago, a client came to Arnold’s accounting practice. She was selling on Amazon and starting to do well, and her numbers were almost impossible to read from outside. The reports were built for Amazon’s purposes, not an accountant’s.

So he did something accountants don’t usually do. He set up his own Amazon business, to see from the inside where the money actually moved. The products sold. And because he understood the platform, particularly its cash flow, sellers began finding their way to him. First a handful, then dozens, eventually around eight hundred.

Selling alongside them meant every fee change hit his margin in the same week it hit theirs. He wasn’t comparing strategies in theory. He was watching hundreds of owners answer the question he was answering himself, and seeing which answers held. The 525 Framework is what that decade taught him.

You’ve been deciding all along. Now you can see everything you’re deciding about.
